A bid is a gamble decided two days out. A miles upgrade is confirmed the moment upgrade space exists, and a cash offer at check-in is a price you can simply say yes to. Both are cheaper than people assume, and both are blocked by the same mistake: buying the wrong fare class. This chapter covers who upgrades what, for how much, and how to ask.
Upgrading a paid ticket with miles
You hold a paid economy or premium economy ticket in an eligible fare class, the airline has upgrade award space in the higher cabin (a separate inventory bucket from paid seats), and you pay miles plus the tax or surcharge difference. If space exists, it is instant. If not, some programs let you waitlist.
Three things decide whether it works: the fare class (every program excludes something, and increasingly the whole Light or Basic family), upgrade space (not the same as the seat map), and the gap in miles, which is large from economy and much smaller from premium economy.

Co-pays and surcharges
Most programs charge only the tax difference. The exceptions: BA charges the difference in carrier surcharges, which is the 792 GBP in the JFK example. United adds a cash co-pay for non-elites. Virgin’s multi-cabin jumps carry 250 to 700 GBP. The play: buy premium economy, upgrade with miles
Premium economy typically costs 1.5 to 2 times economy. The PE to business upgrade costs 40 to 60 percent fewer miles than from economy, and if space never appears you are in a wider seat with a footrest rather than in 31 inches of pitch.
The Frankfurt to New York example from Upgrade bidding: the airlines, the windows, the math, as one observation: Economy Light 480 USD, Premium Economy 950 USD, Business 2,600 USD. Buy premium economy and apply 25,000 to 35,000 Miles & More miles. Total about 950 USD plus miles and taxes, confirmed at once if space exists, against 2,600 USD for business. The BA version: a premium economy return to New York plus 52,800 Avios and about 792 GBP puts you in Club World, with the PE seat guaranteed if Avios space does not show.
Best programs for it: BA (PE always eligible), Lufthansa (PE to J needs far fewer miles), Singapore (PE Standard, not Lite), Emirates (PE to J on Flex), Virgin (Premium to Upper), Cathay (W and R fares).

“Premium economy” is a cabin, not a fare class. Singapore’s PE Lite, Cathay’s Essential and Emirates’ Special are premium economy fares that cannot be upgraded with miles. Find the booking class letter or fare family before you buy and match it against the table.

Airlines sell fixed-price upgrades at three moments. Prices move with load and fare class, and the check-in price is not always the online price, in either direction.

Two patterns. The app price sometimes undercuts the bid minimum (Lufthansa’s prices move every few hours; Qatar’s drop when the cabin is still empty 24 hours out), so look at the fixed price before you bid and again after the window closes. And the airport still sells seats after every online channel has shut: Lufthansa at the gate, Thai and Turkish on standby, Malaysia to 3 hours, TAP’s SeatBoost and Condor’s auction in the final hours.
The gate script
Arrive at the gate 45 to 60 minutes before departure, after standbys have been handled. In a quiet moment: “Hi, I’m on this flight in 34C. If business has unsold seats, is there a paid upgrade price today?” Have a card out. If no, ask once more: “Would it help if I volunteered to move for a family, or if economy is oversold?” Then stop. Travel solo if you can, dress neatly, and do not mention status; the agent already sees it. Asking once for a paid upgrade is fine. Asking for a free one rarely is.
Where it breaks
Full cabins. No program creates upgrade space on a Friday evening in December, and cash offers vanish with the empty seats. Peak dates in general: school holidays, Christmas, Lunar New Year, Golden Week. Wrong fare class: a Light, Basic, Lite, Special or Essential ticket is not upgradable with miles at nearly any carrier, and the saving against the next bucket is usually 30 to 80 USD. And at Turkish, and increasingly United, miles upgrades are priced so that a straight award is the better use of the same miles.
